Cost Per Booked Meeting: What Outbound Actually Costs in 2026

Cost per booked meeting for founder-led outreach, a hired SDR, outbound software, and a managed GTM team, from measured funnel data, not subscription prices.

Cost per booked meeting is the only outbound number that can be compared against the value of a customer, and almost nobody calculates it honestly. Budgets get argued in subscription prices and salaries. Here is the math for the four ways a B2B company can run outbound in 2026, using measured funnel rates rather than vendor promises.

What is cost per booked meeting?

Cost per booked meeting is total monthly outbound spend divided by qualified meetings booked that month. Spend has to include software and data, salary and commission with payroll tax, tooling that exists only for outbound, and the founder or rep hours involved, valued at something honest. A meeting counts when it lands on the calendar with a person who has authority to buy, not when a prospect says "sure, send me something."

Cost per booked meeting = total monthly outbound spend / qualified meetings booked

The most common error is leaving your own time out. Ten hours a week of founder prospecting is the most expensive labor in the company, not free labor.

The last two rows are the whole story of outbound cost. The same tooling, the same senders, and the same message rules produce three meetings per 100 when pointed at decision-makers and zero when pointed at reps. Targeting, not volume, sets your cost per meeting.

Option 1: Founder-led outreach

Prospecting properly takes about an hour a day: finding the right people, reading what they posted, writing something specific, following up, and logging it. Call it 20 hours a month.

At 25 invites a day and the decision-maker rate above, that is roughly 500 invites and 15 to 18 meetings a month if the founder never skips a day. In practice the founder skips days, because outbound is the first thing that stops when a deal or a product fire shows up, so the realistic figure is closer to half that.

  • Cost per meeting: near zero in cash, $200 to $400 in founder time at any honest hourly value

Option 2: Hiring an SDR

A US SDR in 2026 runs about $55,000 to $70,000 base with on-target earnings around $80,000 to $90,000, per The Bridge Group's SDR metrics research. Loaded for payroll tax, benefits, a manager's time, and tooling, a seat costs $8,000 to $10,000 a month.

Ramp is the hidden line. The same reports put average SDR ramp at about three months and average tenure under two years, so roughly one quarter in eight is paid for and unproductive. We covered why in sales rep ramp time, and Chambr's 2026 ramp benchmarks show the same three-month floor by role.

A ramped SDR working LinkedIn and email at safe limits books 10 to 15 qualified meetings a month. Our managed engagements target 15 per SDR or AE seat, which is the top of that range and assumes the targeting is right.

  • Meetings: 10 to 15 a month once ramped, zero during ramp
  • Cost per meeting: roughly $550 to $1,000, more once ramp months are averaged in
  • Main risk: three months of cost before you know whether the person or the motion is the problem

That cost is defensible at a $25,000 contract value. It does not work for a $3,000 product.

Option 3: Outbound software on your own accounts

Software that sources, personalizes, sends, and follows up from each rep's own LinkedIn account, with a human approving what goes out.

One caveat on every row: the meeting counts are what matured campaigns produce at full, safe volume with correct targeting. A new account ramping from five invites a day will not hit them in week one, and a campaign aimed at individual reps will not hit them at all.

Cost per customer is the number that decides it

Cost per customer = cost per booked meeting / (meetings that close)

If one in five first meetings closes, five meetings make a customer. At $25 a meeting that is $125 to acquire a customer. At $800 a meeting it is $4,000. Compare that to your contract value and you know whether your outbound motion is viable before you hire anyone. This is customer acquisition cost in the sense a16z's startup metrics guide uses it, fully loaded, not the software line alone.

Meetings are also only half the number. In the MedLeague case study, five reps working the same 2,420 meetings closed between 30.6% and 60.9%, a 30-point gap on identical leads. Cost per customer depends on who takes the meeting as much as on what it cost to book.

How should a startup choose?

  • Selling above $25,000 a year with a small, nuanced market: an SDR can earn their cost, but hire them into a motion that already works. When to make your first sales hire has the readiness test.
  • Early, funded, and the motion is not proven yet: software on your own accounts if you have the hours, a managed team if you do not. Either way you learn what a meeting costs for the price of a subscription or a quarter, not a salary and a year.
  • Already have reps: put their outreach on software and measure cost per meeting per rep. Most teams find one rep's targeting is carrying the number.
